Fractional Operations Leadership
An operations leader for your marketing organization — without adding a full-time COO.
For marketing agencies and in-house marketing teams that need experienced operations leadership but aren't ready for a full-time COO or VP of Operations. I work alongside your leadership team as the senior operations mind the organization doesn't yet have: diagnosing what's actually breaking, designing the operating model, and guiding execution through the leaders you already employ.
Who this is for
- Agency founders and CEOs carrying operations on top of their real job.
- CMOs and VPs of Marketing pulled too far into routine execution and approvals.
- Leadership teams preparing for growth, restructuring, or a key hire.
- Marketing organizations that execute well but lack a clear operating model.
What it costs you today
- Campaigns and launches stalling between leadership intent and team action.
- Routine decisions bottlenecked at the top, slowing every workstream below.
- Margin and capacity lost to rework and handoffs nobody has named yet.
- High performers quietly compensating for a model that no longer fits.
Clear boundaries
What I own, and what your team owns.
I guide, design, prioritize, and establish operating structure. I'm not the permanent execution department. The goal is to make your marketing organization stronger at operating — not dependent on me to operate it.
What I own
- Operational diagnosis of where the marketing organization breaks down
- Operational priority-setting and the sequence work gets addressed in
- Operating model design: roles, ownership, and decision rights
- Workflow architecture across campaigns, clients, and launches
- Leadership decision frameworks and cross-functional alignment
- Accountability structures and the planning and review rhythm
- Systems, CRM, and reporting operations strategy
- The implementation roadmap and ongoing leadership guidance
What your team owns
- Routine execution and campaign production
- Administrative work, task management, and data entry
- Daily project coordination inside the agreed model
- Permanent ownership of implementation once it is handed over
Example focus areas
Where engagements often start.
- · The marketing operating model and how work moves through it
- · Capacity and resource planning, with real visibility into workload
- · Campaign and client delivery systems, from brief to launch to reporting
- · Agency and vendor operating model for teams managing outside partners
- · Cross-functional handoffs between strategy, creative, media, analytics, and leadership
- · Client health and delivery operations for agencies
- · Systems and CRM strategy, plus reporting operations
- · Planning rhythms and leadership visibility
How the engagement runs
A right-sized cadence.
Engagements are typically scoped in 3- or 6-month blocks: weekly working sessions with leadership, strategic analysis between them, and a defined set of operational outcomes agreed up front. Close enough to see what is really happening; far enough out that your team keeps ownership of the work.
Every engagement is built to run. Documented workflows, named owners, and an operating rhythm the team keeps once I step out. Good marketing operations should outlast the person who built them.
